The strategic problem

Diagnose & Design

VA ran a marketing & production ecosystem audit and spend mapping & cost baseline analysis across packaging and artwork, mapping workflow stages, studio and reprographics spend, error rates and reprint cost by category and market; a gap & maturity assessment measured the delta between manual, fragmented practice and an automated, template-driven model, while market benchmarking set unit-cost reference points. Governance design (RACI, KPI framework, scorecards) defined the accountability structure for a central artwork management model, with AURA/FRC (Fulltime Ratecard Calculator) applied in the studio commercial review.

Ecosystem & Remuneration

VA designed the partner ecosystem around a unified central studio — roster rationalisation & consolidation of dispersed artwork suppliers into a single managed panel — and applied fee benchmarking & validation to set transparent rate cards. Scoping & SOW design standardised a template-and-automation framework so that every SKU followed one compliant workflow with checks applied at source rather than by hand, and the remuneration model design tied fees to output volume and error rate rather than time.

Rollout & relationship management

Contracting & onboarding formalised the central studio and supplier panel with agreements covering templates, compliance obligations, turnaround SLAs and quality standards; handover, rollout & commitment tracking managed the migration of live SKUs from legacy studios to the new system without compliance gaps. AURA/Planner back-planned the rollout to two dates — legacy cutover and full-portfolio migration — ensuring no SKU was left ungoverned, while relationship management maintained continuity between studio partners and category teams throughout.

Execution Oversight

VA applied production cost validation & budget control to each SKU batch, validating estimates against benchmark and catching reprint triggers before they became material. Briefing & estimate review governed every artwork brief at intake, reducing scope creep and late changes that drove error. Sustainable production & ESG/DE&I checks were embedded in the studio workflow to ensure that packaging materials and production methods met the retailer’s stated commitments.

Performance Measurement

KPIs and scorecards from governance design — unit artwork cost, error rate, reprint frequency, lead time — tracked via partner performance evaluation on a 90/180/360 appraisal cadence; cost saving and cost avoidance reported separately.
